Scaling a three-state 4G/5G buildout

The challenge

A carrier needed to accelerate 4G/5G coverage across the Carolinas and Tennessee against fixed corporate deadlines — a mixed portfolio of macro new-builds, small cells and in-building systems, with a capital budget that left no room for slippage.

The approach

I led a team of 13 engineers and took ownership of the full delivery portfolio and its $15–20M CAPEX. We set a single prioritization model across all three states, ran a weekly delivery cadence tied to the corporate milestone plan, and made schedule and spend visible to leadership every week rather than every quarter.

The outcome

The team delivered against aggressive timelines while holding budget, with a consistent operating rhythm that removed the guesswork from where each site stood and what came next.

Turning vendor performance into a system

The challenge

Vendor responsiveness was inconsistent and escalations dragged. Problems surfaced late, ownership was fuzzy, and aging tasks quietly pushed delivery dates without anyone deciding to let them.

The approach

I built a vendor scorecard that tracked task aging, surfaced performance gaps against clear thresholds, and gave every open issue an owner and a clock. Reviews moved from anecdote to evidence, so the conversation shifted from “who is to blame” to “what unblocks this today.”

The outcome

Escalations resolved faster and more predictably, weak spots became visible before they hit the schedule, and vendor partners had a shared, fair definition of what good looked like.

Aligning regional builds to a modernization strategy

The challenge

Regional buildout was moving, but not always in step with where the network needed to go. Local decisions and corporate modernization priorities kept drifting apart, costing consistency and rework.

The approach

I developed and executed a 4G/5G modernization strategy that mapped regional build plans directly onto corporate priorities — one roadmap the field and the leadership team could both point to, with clear sequencing and shared definitions of done.

The outcome

Regional delivery and network strategy pulled in the same direction, strengthening operational consistency and making delivery performance more predictable across the region.
